Greenfield Plants — from Site to Operation

Where air engineering meets building design and workflow — efficient plants, optimized buildings, faster ROI.

Bringing air engineering into the plant conversation early pays twice: the process systems fit their purpose from day one, and the building itself gets leaner. Considering HVAC at concept stage shapes plot layout, wall thicknesses, and the space the utility plant needs — savings that arrive in construction cost, floor-space utilization, and workflow quality from the very start.

I have planned and built plants across Asia, Europe, Africa, Australia and New Zealand, and the Americas — from site selection through approvals to operational setup, including leading the build of a greenfield manufacturing and engineering hub in India from bare land — created as the company's second global plant, completing its China+1 strategy, from land acquisition through operational setup. I have reviewed thousands of plant layouts and advised hundreds of executives on new assets before the first machinery order was placed. Clients tap into that experience at three levels:

  • Site and geography — climate, logistics, utilities, and partner availability, down to the local subtleties that decide material longevity and operating cost
  • Plant and building design — building, machinery and plant layout shaped together, so HVAC performance, construction cost, and workflow reinforce each other
  • Utility infrastructure — the right systems selected and designed for future-readiness and easy operation, IoT and BMS included

Alongside this runs the quiet advantage of breadth: textile, tyre, ceramic, food, automotive, paper, power among others — a solution that is routine in one industry is an innovation in the next. Cross-pollination from a neighbouring industry or geography is often the most economical performance gain a new asset can secure.

Engagement: short study at the site-evaluation phase, extendable through planning support into commissioning.

Climate Resilience & Future-Readiness

Heavy-duty industrial air systems, reassessed for today's climate, today's production, and the decade ahead — reborn future-ready.

Every air engineering system is designed against a set of assumptions: the outdoor design values of its site, and the production it was built to serve. Both have changed since commissioning. Long-term climate data has shifted outdoor design parameters, while production has evolved — added machinery, enhanced process speeds, higher throughput — quietly raising heat loads and duty demands beyond the original design basis.

The consequences show on three fronts: rising energy demand, higher wear and tear on equipment, and increased heat-stress exposure in the workplace. All are measurable — and comparing them against today's and future conditions is the first deliverable. The second is the path forward: restore, modernize, or phase out, with sequencing, capex bands, and vendor-neutral specification.

Where this work becomes strategic is in time. Equipment of this class carries long design and delivery lead times — a capacity shortfall discovered late means years of constrained operation before new systems are deployed. The ACVEX Future-Ready Framework therefore grades the plant against the decade ahead, using +2°C and +3°C scenarios, so that investment decisions are taken while full design freedom still exists.

Behind this service stands more than twenty-five years of designing heavy-duty industrial air systems — large customized AHUs and filter units, from masonry builds to prefabricated civil structures, engineered from blank page to commissioning.

  • Design-basis reassessment — installed systems vs. today's climate and today's production, with forward projection to +2°C/+3°C scenarios
  • Heat-stress exposure — quantified against recognized thresholds, workplace safety implications included
  • ACVEX Future-Ready Framework — adequacy grading against the decade ahead, while design options remain open
  • Heavy-duty system redesign — AHUs and filter units at any scale, from masonry to prefabricated structures, customized or packaged
  • Retrofit roadmap — restore, modernize, or phase out, with sequencing, capex bands, tender specification, and vendor oversight

Engagement: screening study or full retrofit mandate — self-assessment tools for the screening stage are in development (see Digital Tools).

Asia — Entry, Turnaround & Growth

Market entry, sales growth, turnaround, and supply chain — from someone who built markets, produced locally, and led on the ground.

For most industrial manufacturers, the real question is not whether to compete in Asia, but whether to compete effectively — a comprehensive strategy includes the local supply chain. Asia rewards those who commit to its economics — a competitive market that punishes half-hearted expeditions. Navigating it successfully takes more than a distributor agreement; it requires the knowledge and experience to run the full distance.

I spent two decades doing exactly that: building a national business in India from lingering existence to market leadership, running APAC operations through turnarounds and growth, localizing supply chains from import dependency to self-sufficiency and exports, and negotiating on both sides of the table — with European headquarters and with Asian suppliers, partners, and customers alike. My China+1 depth is built where the action is now: India and Indonesia — with sales coverage across the rest of APAC.

Bridging business and cultures — within Asia as well as between East and West — is its own discipline. Misunderstandings between counterparties are rarely about language; they are about negotiation logic, decision rhythms, and unspoken expectations. Having lived and worked on both sides, I translate them before they become expensive — for European companies entering Asia, and for Asian companies entering Europe. In both directions, the counterpart quickly senses they are dealing with someone who understands their needs from within — and trust follows.

Engagements take several shapes, matched to where you stand:

  • First entry — opportunity scan, entry model, partner selection, and negotiation support through the first contracts
  • Recovery — honest diagnosis of an operation that underperforms: model, partner, or execution — and the path back
  • Advisory seat — standing guidance to owners and boards through expansion, with long-term alignment possible
  • Interim or permanent leadership — country and regional management roles, on the ground

Engagement: staged engagements — opportunity scan, diagnosis, or interim mandate — evolving, where it fits, into long-term advisory roles.

Independent Technical Expert

Subject-matter expertise for disputes and major investments in industrial air systems — from a practitioner who designed them, built them, and developed their components.

Serious questions about industrial air systems arise in two settings: after the fact, when performance becomes the subject of a dispute — and long before, when an investor or owner is about to commit serious money to a system they cannot judge alone. Investors entering unfamiliar territory — in geography or in industry — and owners acquiring or upgrading assets they are unsure of, all benefit from the same expertise: someone who knows exactly what a sound design, a fair bid, and a working system look like.

The matters at stake are engineering in nature: was the design fit for its purpose, were the defects foreseeable, what does proper performance actually cost to restore — or, before the fact, is this the right system, is this proposal honest, will this vendor deliver. Answering them credibly takes more than familiarity with the technology. It takes expertise in system design from blank page to commissioning, and deep knowledge of the components themselves — fans, filters, washing systems — from R&D through to serial production.

Engagements take three shapes:

  • Dispute support — subject-matter expert services for arbitration and litigation; engaged as subject-matter expert in international arbitration
  • Owner's representative — on the investor's side from the outset: specification, tendering, vendor and proposal review, construction oversight, commissioning witness
  • Independent design review — a neutral opinion on designs and proposals before they are committed to steel and concrete

For instructing counsel: reports are written for the tribunal, not for the instructing party. Particular depth lies in how these systems are designed, perform, age, degrade, and fail — and in workplace thermal comfort.

All engagements are confidential; references are available through appropriate channels.

Engagement: mandate per scope — dispute support, owner's representation, or design review.

Beyond the Mandate

More than a mandate: a long-term expert partnership for organizations who build, expand, and invest — through cycles.

Organizations who build and invest keep facing the same decisions: the next asset, the next market, the next investment cycle, the next crisis that was not in sight. At each of those moments, a consultant starts from zero — briefing, learning, experimenting. There is a better way.

An ACVEX advisory relationship begins with a mandate and continues from memory: your business, your systems, your customers, your suppliers, your standards, your culture — carried forward, so every engagement starts ahead instead of behind. Thirty years of operational excellence across industries and continents becomes an asset on your side of the table — not for the length of a project, but for your future aspirations.

Investors and boards who work this way gain continuity of technical and business judgment at ownership level. The questions change — build or buy, expand or consolidate, restore or replace — the expertise answering them stays the same, and compounds with every success.

Boards, investors, and family offices are invited to start the conversation.

Engagement: advisory retainers, board mandates, or per-engagement continuation.
